GTM engineering and RevOps for AI companies

AI revenue does not fit a seat-based CRM. Pilots run for months, usage moves every week, and a security review can sit between a verbal yes and a signed contract. We build the CRM, pipelines and reporting that put pilots, product usage and committed and consumed revenue in one forecast.

What is RevOps for AI companies?

RevOps for AI companies is the revenue operations work that makes usage-based, pilot-led revenue forecastable: one CRM where every account carries its contract, committed spend and actual consumption, a separate pipeline for pilots and proofs of concept, product-qualified signups routed to sales, and security and AI governance reviews tracked as stage criteria. The result is a forecast and a board view built on real usage.

Most AI companies we meet sell three ways at once: a self-serve or developer motion where users sign up and start calling the API, a sales-led enterprise motion that opens with a pilot, and a partner or marketplace channel. Pricing often mixes a platform fee, seats and usage credits. The CRMs we inherit were set up for seat-based SaaS, so usage lives in the warehouse, pilots sit in the main pipeline and nobody can say what a closed deal will actually earn.

Checkpoint GTM is a Berlin-based RevOps and GTM consultancy and HubSpot Platinum Partner. We design the revenue model, build it into your CRM and data stack, and hand it to a named owner on your team. We work in HubSpot and Salesforce, alongside your warehouse and billing system, in six languages including English and German, across DACH, Europe and the US.

Good fit

  • AI companies from Seed to Series B selling to enterprises and the mid-market, with or without a self-serve tier
  • Teams with usage-based, consumption or hybrid seat-plus-usage pricing that the CRM cannot see
  • Companies whose pilots and proofs of concept take too long to become contracts
  • Founders moving from founder-led sales to a first sales and customer success team

Not the right fit

  • Model, product or MLOps engineering: we build revenue systems, not your AI product or its infrastructure
  • Legal or regulatory advice on the EU AI Act or data protection: we track those reviews in the pipeline, your counsel answers them
Problems and plays

Six AI company revenue problems, and what we build for each

The same patterns come up in AI-native SaaS, agent platforms, vertical AI and AI infrastructure. Each play ends in something running in your CRM and data stack, not a slide.

Usage the CRM cannot see

The problemRevenue depends on tokens, credits, API calls or agent runs, but the CRM only knows the contract value. Sales cannot tell which accounts are growing, stalling or about to burn through their commit.

What we buildConsumption data synced from your warehouse or metering system to every account: committed spend, consumed to date, burn rate and projected overage, with alerts when an account runs hot or goes quiet.

Pilot purgatory

The problemProofs of concept start with enthusiasm and no exit plan. They sit as open deals for months, inflate pipeline coverage and hide how few of them ever convert.

What we buildA pilot pipeline with scope, success criteria, a named owner on the customer side and a decision date, a clear path into a contract deal, and a report showing which pilot designs turn into revenue.

Self-serve signups nobody routes

The problemDevelopers sign up, create API keys and start building, but sales hears about it only when a large company shows up on an invoice. High-intent workspaces get the same nurture as hobby projects on the free tier.

What we buildProduct-qualified lead (PQL) scoring on usage, team size and company fit, enrichment of every signup's company, and routing rules that put the right workspaces in front of sales within hours.

Security and AI governance reviews that stall deals

The problemEnterprise buyers send security questionnaires, data processing questions, model training questions and AI governance checklists, more and more often with EU AI Act readiness sections. Nobody tracks them, so the deal slips without warning.

What we buildSecurity and AI governance reviews tracked as stage criteria with owner, status and due date, a shared answer library your team owns, and reporting on how much time reviews add to the cycle.

Forecasts that ignore consumption

The problemBookings look healthy, but usage-based revenue arrives later, ramps unevenly and expands or contracts without a new deal. Finance and sales end up forecasting different numbers.

What we buildA forecast that separates committed contract value from expected consumption, ramp schedules on multi-year deals, and expansion and contraction signals from usage, reconciled with finance every month.

Margin hidden behind revenue

The problemInference and compute costs vary by customer and use case. Two accounts on the same contract can earn very different gross margins, and pricing and discount decisions are made blind.

What we buildGross margin by account from billing and cost data in your warehouse, shown next to revenue in the CRM, so discount approvals, renewals and price changes see what each customer really earns.

Operating model

How we build an AI company's revenue engine in four phases

The same sequence for a first CRM build after founder-led sales, a rebuild after a funding round, or usage-based pricing added to an existing seat-based setup.

Phase 1

Diagnose

Interviews with founders, sales, solutions engineering, customer success and finance; an audit of the CRM, product usage data and billing per motion. Output: a gap list and the motions to fix first.

Phase 2

Design

Lifecycles for self-serve, sales-led and partner motions, pilot and contract stages with exit criteria, PQL rules, the usage and revenue data model agreed with finance, and the reporting your board will see.

Phase 3

Build

Pipelines, properties, scoring, routing, warehouse and billing syncs and dashboards go live in the CRM, tested on real accounts and real usage before anyone relies on them.

Phase 4

Run and hand over

A weekly pipeline and usage review, a monthly board view reconciled with finance and a trained owner on your team. Definitions and documentation sit in the CRM, next to the data they describe.

Board-ready KPIs

The revenue metrics AI company boards and investors ask for

Eight metrics, each with one definition and one source. Anything that still needs a spreadsheet to produce goes on the build list.

  1. Pilot-to-contract conversion. The share of pilots and proofs of concept that become paid contracts, and how many days that takes.
  2. Committed vs consumed revenue. Contracted commit against actual usage per account, with projected overage and under-use.
  3. Usage-based net revenue retention. Expansion and contraction from consumption as well as upsell, by cohort and segment.
  4. PQL conversion. Product-qualified leads that become opportunities and customers, by signup source and use case.
  5. Time to first value. Days from signature or signup to first production use, the leading indicator for expansion.
  6. Gross margin by account. Revenue minus inference and compute cost per customer, shown next to discount levels.
  7. Forecast accuracy. Committed forecast and expected consumption against actual revenue, quarter by quarter.
  8. CAC payback by motion. Sales and marketing cost against new gross margin, split into self-serve, sales-led and partner motions.
GTM engineering

GTM engineering for AI companies: the systems behind the process

We build on the stack you already run, from the CRM to the warehouse. These are the pieces AI companies ask us for most.

  • CRM as the source of truthHubSpot or Salesforce configured with accounts, workspaces and contracts, one pipeline per motion, and pilots kept apart from committed revenue.
  • Product usage and consumption syncUsage, credits and active users from your data warehouse or metering system written to accounts and contracts on a schedule, so sales, customer success and finance read the same numbers.
  • Enrichment and PQL routingCompany enrichment for every signup, product-qualified lead scoring on usage and fit, and routing rules that hold up as the sales team grows.
  • Billing and metering boundaryInvoices, commits and usage charges read from your billing system into the CRM as reporting data. We read billing data; payments stay with your billing provider.
  • Security review trackingSecurity questionnaires, data processing reviews and AI governance checklists tracked per deal, with owners, due dates and an answer library your team maintains.
  • Reporting and AI automationBoard dashboards, usage-aware forecasts, call summaries, account research and deal-risk flags built into the CRM, with AI automation your team can inspect and switch off.

FAQ

Questions AI companies ask us

What is RevOps for AI companies?

It is revenue operations applied to an AI company: one CRM that shows contracts, committed spend and actual usage per account, a separate pipeline for pilots and proofs of concept, product-qualified signups routed to sales, security and AI governance reviews tracked in the deal, and a forecast that separates committed from consumed revenue. The goal is numbers that sales, finance and the board all trust.

How do you handle usage-based and hybrid pricing in a CRM?

We keep the contract and the consumption separate. The deal carries the committed value, platform fee and seats; usage, credits and overage come from your warehouse or metering system and sync to the account on a schedule. Reports then show committed versus consumed revenue, burn rate and expansion signals, and finance reconciles against the same numbers.

How do you get AI pilots and proofs of concept to convert?

By treating a pilot as its own deal type. Every pilot gets a scope, success criteria agreed with the customer, an owner on their side and a decision date before it starts. It lives in a separate pipeline, so it no longer inflates coverage, and a pilot-to-contract report shows which designs and use cases turn into revenue.

What is a product-qualified lead for an AI company?

A product-qualified lead (PQL) is a signup or workspace whose product usage and company fit suggest it is ready for a sales conversation, for example rising API calls, several active users from one company domain or a usage limit reached. We define the PQL rules with your team, enrich the company and route qualifying accounts to sales automatically.

Have you worked with AI companies before?

Yes. We have worked with conversational AI, healthcare AI, AI recruiting, AI treasury, AI quoting and AI-native creator-marketing companies, from seed to Series B, as Head of Revenue Operations, fractional RevOps lead or project team. Like every client on our industry pages, they are anonymised.

How do you track security reviews and EU AI Act questions in the sales process?

As stage criteria, not legal work. Each enterprise deal records which reviews the buyer requires, such as a security questionnaire, a data processing agreement, questions on model training and data retention, or an AI governance or EU AI Act readiness checklist, with an owner and a due date. Your team and counsel provide the answers; the CRM shows where every review stands and how long reviews add to the cycle.

HubSpot or Salesforce for an AI company?

Both work, and we build in both. HubSpot is usually faster to set up and run for a Seed to Series B team, with Data Hub for syncing product and warehouse data and Breeze AI agents built in. Salesforce suits teams with complex enterprise processes and a dedicated admin team. Our HubSpot for AI companies page covers the HubSpot setup in detail.

What does RevOps for an AI company cost, and how long does it take?

Fixed-scope projects run from €15K to €90K, retainers from €6K to €25K a month, and a fractional Head of RevOps from 10 hours a month up to 30 hours a week. A standard HubSpot build runs 6 to 10 weeks, a complex multi-hub build 12 to 16 weeks. Work usually starts within two weeks of the first call.
